Ask five advertisers what a good ROAS is and you will get five different numbers. That is because there is no universal answer. A good ROAS is any figure above the point where an ad stops losing you money, and that point depends on your margin. In Q4, when ads often cost more, knowing that number before you spend is the difference between a profitable sale and an expensive one.
This guide explains ROAS, shows how to work out your own break-even point and gives you a simple way to decide whether your Black Friday ads are working.

What ROAS means
ROAS stands for return on ad spend. It is the revenue you get for each dollar you spend on ads. If you spend $100 and the ads bring in $300 of sales, your ROAS is 3. Some platforms show it as 3.0, others as 300%.
Note that ROAS measures revenue, not profit. A ROAS of 3 can be very profitable for one store and a loss for another.
Break-even ROAS: the number that matters
Break-even ROAS is the ROAS at which you neither make nor lose money on the ad spend. The simple version is:
Break-even ROAS = 1 divided by your profit margin before ad costs
Here is a made-up example, for illustration only. If a product sells for $50 and your cost for the product, shipping and fees is $30, your margin before ads is $20, or 40%. Break-even ROAS is 1 divided by 0.40, which is 2.5. Below 2.5, each ad dollar loses money. Above it, you start to make a profit.
Now apply a Black Friday discount. If the same product sells at 20% off, the price is $40, your margin falls to $10, or 25%, and break-even ROAS rises to 4. The same ads now need to perform noticeably better just to break even. That is why you must use your sale-price margin, not your normal one.
Why sale-day ROAS can look different
- Discounts reduce your margin, which raises the break-even point, as shown above.
- Ad costs often rise in Q4 because more advertisers are bidding for the same audiences.
- Conversion rates can be higher on sale days, because shoppers arrive ready to buy. That can offset some of the extra cost, but it is not guaranteed.
- Platform reports can overcount. Meta, TikTok and Google each count conversions in their own way, and the same sale may be claimed by more than one. Compare against actual orders in Shopify.
How to judge whether your ads are working
- Work out break-even ROAS for your discounted products using the calculator above.
- Check your actual orders and revenue in Shopify against your ad spend, not only the numbers in the ad platform.
- Compare blended results, meaning total revenue against total ad spend across the day, as a sanity check next to each platform’s reported ROAS.
- Decide in advance when you will cut or scale. For example, set a spend level at which you review each ad set, and a ROAS floor below which you pause it. Deciding beforehand stops panic decisions on the day.
Think about more than the first order
Some stores accept a lower ROAS on the first purchase because customers come back. This can be reasonable, but only if you have real data on repeat orders, not hopes. Our lifetime value calculator helps you estimate what a customer is worth over time. If you do not yet know your repeat rate, aim to break even or better on the first order.
Common mistakes
- Copying someone else’s “good ROAS” without checking your own margin.
- Using normal-price margins to judge discounted sales.
- Scaling spend because platform ROAS looks high, without checking real profit.
- Changing ads constantly during a sale, which resets learning and makes results harder to read.
- Sending traffic to a slow or confusing page. See how to speed up your store and our product page checklist.
Final thoughts
A good ROAS is the one that leaves you with profit after everything is paid. Work out your sale-price margin, calculate your break-even ROAS, and decide your rules before the sale starts. Use the numbers, not the noise.
